For owners and leaders of €3–50M companies — an AI advantage, not another AI expense
— a company owner, in a real conversation this year. True numbers.
If you can't tell which one is right, you don't have a technology problem — you're missing the person who owns the question. I find that person in your company, and I train them: your AI Officer.

A few of the companies whose leaders I've taught and worked with
Sound familiar?
Quotes you can't judge. Vendors — and your own tech people — you can't quite talk to as equals. Pilots everywhere, and nobody who owns the question. Those aren't three problems; they're one. The tools get bought, the pilots get announced — and six months later nothing about how people work has changed, because you were sold installation and promised absorption. If you haven't bought AI yet, that's not a disadvantage: the gap your competitors are leaving open is yours to capture.
Somebody has to own that gap. I train that somebody.
The framework — the engine under the hood
Every engagement runs on Strategic Absorption — the framework from my doctoral research and my work with executive programs and mid-market companies. You buy the outcome; the rigor comes included.
Strategic Absorption is the process of reorganizing how a company works around what AI makes possible — so that each new deployment compounds the firm’s judgment, not merely its efficiency — and, over time, it builds a durable competitive moat.
The capability is built in four tiers, in strict order. Tier 0 is the gate: skip it, and everything below it produces installation — no matter how well it’s executed.
The gate — reframe before you deploy
AI as a capability to absorb, not a tool to install. The firm owns the question before a vendor owns the answer.
The foundation — anchor to what the firm is
What AI should amplify, what stays human, what it never decides. Every value you don’t make explicit becomes a default someone else sets for you.
The cascade — carry intent to the floor
Strategic intent translated from the leader to daily decisions without distortion. This is where most mid-market AI investment quietly dies — and where leaders skill up. The fix is skill, not software: innovation management, trained as a leadership capability.
The surface — embed in the real work
AI woven into end-to-end processes, measured in the firm’s own KPIs — and regenerated as the technology moves, without losing the capability.
Installed tools depreciate. Absorbed capability compounds.

About
I'm a business school professor and advisor. I've spent my career in the room where innovation decisions get made — teaching executives, running workshops inside companies, and watching the same pattern repeat: technology gets installed, and absorption gets assumed.
I built a framework for that gap — Strategic Absorption vs. Installation — and a community, method, and toolkit to turn it into results: for companies that want AI to actually pay, and for the professionals who want to lead that work.
I work from Barcelona with companies and professionals everywhere.

Strategic Absorption isn't a slogan — it's a research program. Twenty years of studying why organizations fail to absorb technology, now formalized in doctoral work.
Doctoral research on the conditions under which mid-market firms convert AI investment into durable organizational capability rather than installed tools — testing the framework against field data from real client engagements.
The installation-vs-absorption trap, why it bites mid-market companies hardest, and the two questions that reveal which mode you're in. Read the article →
